In the last 4 years I've stepped into 50 struggling businesses, found exactly where the money was leaking and rebuilt their marketing and sales engine. Every one of them is growing again. Yours can be next.
Most businesses don't decline overnight. Leads slow down a little. Ad costs creep up. A competitor launches something new. The team works harder, but the numbers keep sliding, and nobody can say exactly why.
That's the moment I'm usually called in. I've led marketing for international e-commerce brands, multi-brand portfolios and local businesses, and the pattern is almost always the same: the problem isn't effort, it's the system. Tracking that lies, campaigns fighting each other, a funnel that leaks and a sales handover nobody owns.
My job is to find those leaks fast, stop the losses within 30 days and then rebuild growth you can rely on.
Ads, tracking, website, SEO, CRM and sales process, reviewed end to end so we fix causes, not symptoms.
Immediate actions that cut waste and protect the margin, usually live within the first week.
Clear positioning, the right offers for each audience and landing pages that convert.
Lead scoring, MQL and SQL definitions and a handover process so no lead goes cold.
One honest view of cost per lead, cost per sale, ROAS and pipeline, reviewed weekly.
I train your in-house team so the results last after the turnaround.
Every turnaround follows four stages. The speed matters: in a declining quarter, every week of delay costs real money. New structures are usually live within days, not months.
A deep audit across every channel and the sales process to find where revenue is really being lost.
Stop the bleeding in 30 days: cut wasted spend, fix tracking and protect the most profitable products and services.
Engineer the system that sells: campaigns, funnels, content, automation and a clean handover to sales.
Grow only what the numbers prove, and keep it growing with a weekly KPI rhythm.

A slow quarter, a broken migration and ad costs eating the margin. Stabilised in 14 days.

70% of the budget was fighting itself. Fixing the foundation added 100,000 AED a month.

Two great stories told as one forgettable message. Splitting them filled the tables.
Growth rarely comes from one channel. These services pair naturally with this one.
No months of onboarding. We start with a conversation and move fast.
A focused call about what happened, your goals and your numbers.
I check your ads, tracking, website, funnel, sales process and team.
Quick wins for breathing space, plus a long-term roadmap.
I build, launch and fix, with your team or alongside it.
We scale what works. You get honest reports on leads, sales and ROI.
I find out why revenue is falling, stop the immediate losses and rebuild the marketing and sales system so growth returns. It covers strategy and hands-on execution, not just a report.
Most businesses see their numbers stabilise within 30 days. In one case, a global e-commerce brand's ad cost of sale fell from 35% to 25% in 14 days.
Yes. I usually lead alongside your team, then coach them so the improvements continue after I step back.
Yes. Every one of the 50 declining businesses I've taken on in the last 4 years is growing again today. I'm happy to walk you through examples on a call.
It depends on the size of the business and the scope. Start with the free audit and you'll get a clear proposal with a fixed scope and price.
The clearest signs are falling revenue for three or more months, shrinking margins, cash running short and marketing spend that no longer brings customers. Others are high staff turnover, rising complaints and decisions being made on gut feel because nobody trusts the numbers. If two or three of these sound familiar, it is worth getting an outside view before the problem compounds.
Yes, many can, provided the core product still has demand and there is enough cash runway to make changes. Since 2022 I have worked with 50 declining businesses and all of them returned to growth, most stabilising within 30 days. That said, I will tell you honestly in the first conversation if I think the model itself is broken rather than the execution.
A business consultant usually helps a stable company improve or expand, while a turnaround consultant steps in when a business is declining and needs fast, decisive fixes. Turnaround work is more urgent: cash, sales and marketing problems are tackled in weeks, not quarters. In practice I do both, because once a business is stable, the next job is building sustainable growth.
A growth consultant finds where your next profitable revenue will come from and builds a plan to get it. That means reviewing your offer, pricing, customer acquisition costs, sales process and marketing channels, then setting priorities and targets. With me, the plan is tied to real numbers from your ad accounts, website and CRM rather than generic advice.
Choose someone with proven results in businesses like yours, who will show you real case studies and speak plainly about what they cannot fix. Ask how they measure success, who does the work and how often they report. You can review my case studies across 26+ industries before deciding whether I am the right fit.
It is worth it when the cost of staying stuck is higher than the fee, which is often the case for small businesses losing money every month. A good consultant saves you from expensive trial and error. I keep engagements focused and practical so small owners get clear actions, not thick reports they never use.
The first 30 days are about diagnosis and stopping the bleeding. I review finances, sales data, marketing accounts and team workflows, cut spend that is not returning, fix tracking, and launch quick wins that bring in cash. By the end of the month you should have a clear picture of what is happening and a prioritised plan for the next 90 days.
Most fail because of cash flow problems, weak customer acquisition and decisions made without data, rather than a bad idea. Common issues include relying on one sales channel, poor pricing, unclear positioning and owners doing everything themselves. Many of these are fixable early, which is why I recommend getting help when growth first stalls rather than waiting for a crisis.
Start by finding where the decline actually is: fewer leads, lower conversion, smaller orders or lost repeat customers. Each needs a different fix. I look at the full funnel from ads and website through to sales follow-up, because the problem is often a broken handover rather than marketing itself. The quickest route to that diagnosis is a free marketing audit.
Yes, family businesses make up a good share of the companies I work with in Pakistan and the Gulf. They often have strong products and loyal customers but outdated marketing and informal decision-making. I work respectfully with founders and the next generation to bring in structure, data and modern channels without losing what made the business successful.
Yes. I am based in Islamabad but work with clients worldwide, including the UAE, Saudi Arabia, the UK and the US. Most work runs remotely through calls, shared dashboards and direct access to your accounts. I currently lead marketing for a multi-brand group in the UAE, so I am used to working across time zones and markets.
I need your recent sales and revenue figures, marketing spend by channel, access to ad accounts and analytics, and an honest picture of your team and processes. Customer data and your CRM help too. Do not worry if your data is messy; sorting it out is often part of the first fix, and I treat everything you share as confidential.
I do both. Advice alone rarely turns a business around, so I either implement directly or work hands-on with your team to make the changes happen. That includes rebuilding ad campaigns, fixing tracking, improving the website and setting up sales follow-up. You get a plan plus the execution behind it.
Cost cutting is only one part of a turnaround; on its own it usually shrinks a business further. A real turnaround also rebuilds revenue by fixing marketing, sales and the offer. I cut waste where it clearly exists, such as ad spend with no return, but the main focus is getting profitable customers coming in again.
Find the constraint first: it might be lead volume, conversion rate, delivery capacity or cash. Scaling the wrong lever just magnifies the problem. Once the bottleneck is clear, I build a plan to fix it and then expand into new channels or markets carefully, measuring cost per customer at every step. Get in touch if you want to talk it through.
Look for someone who has fixed declining businesses before, not just written strategy decks, and ask for real examples. I am based in Islamabad but work with owners in Lahore, Karachi and across Pakistan, mostly through calls, shared dashboards and site visits when needed. Location matters less than whether the consultant digs into your numbers, sales and marketing. You can see past turnarounds on my case studies page.
If you need a clear diagnosis and a recovery plan fast, a consultant usually makes more sense; if you need someone to run daily operations for years, hire a manager. Many owners do both: a consultant finds what is broken and sets the plan, then a manager carries it forward. I often help businesses define that role and the targets it should own once the business is stable.
A proper health check looks at sales trends, margins, cash flow, pricing, marketing spend and return, customer retention and how the team is organised. I also look at where leads come from and where they are lost in the sales process. The goal is a short, ranked list of the problems costing you the most money, so you know what to fix first rather than trying to fix everything at once.
There is no fixed figure, because it depends on your monthly costs, what you owe and how quickly sales can be recovered. As a rule, the earlier you start, the more options you have. With only a few weeks of cash, the first job is protecting cash: chasing receivables, pausing waste and focusing on your fastest-selling products. A free audit is a sensible first step to see where you stand.
Yes. Many overseas Pakistanis in the UAE, Saudi Arabia and the UK own businesses in Pakistan that slowly decline because nobody independent is watching the numbers. I can set up simple reporting, review sales and marketing, and give you a clear view of performance without you flying back every month. You stay in control of decisions, and the team at home knows exactly what is expected.
Usually neither comes first. Most stagnant businesses still have untapped demand in their current market, through better marketing, pricing, follow-up and repeat sales. I normally fix those basics before recommending new products or cities, because expansion multiplies whatever is already broken. Once the core is profitable and predictable, choosing between new products and new markets becomes a far safer decision.
It can be, if the business has a decent product and location but sales, margins or footfall have slipped. Restaurants and shops often lose money through weak marketing, poor pricing and stock or staff waste that owners stop noticing. I once helped a fine-dining restaurant grow from PKR 60K to 300K a day in 90 days, though every business is different and results depend on the situation.
Check where customers drop off. If too few people are enquiring, it is mostly a marketing problem; if enquiries come in but do not buy, come back or pay on time, it is usually sales or operations. Often it is both. I map the full journey from first click to repeat purchase so you can see exactly where revenue leaks, before spending more on ads or hiring.
Keep it short: weekly revenue, gross margin, cash in the bank, new leads, conversion rate from lead to sale, cost per customer and receivables outstanding. Those few numbers show whether the plan is working well before monthly accounts arrive. I usually set up a one-page dashboard so the owner and team review the same figures every week and act on them quickly.
Both models exist, and the right one depends on the size of the business, the scope of work and how long the engagement runs. I prepare custom proposals after understanding the situation, in PKR or another currency if you are abroad. Whatever the model, insist on a clear scope, defined milestones and regular reporting.
